Unleashing the full capacity of your people

Valentines Day Marks the Halfway Point in Q1 – How Are Your Leadership Resolutions Fairing?

This article originally appeared on Linkedin. Find it here.

Valentines Day marks the passing of the first six weeks of 2015. This means Quarter 1 2015 is half over, so it is time to ask:

How are your New Year Leadership Resolutions holding up in the cold, clear light of mid-winter?

  • Are you making progress in your campaign to swap bad habits for good?
  • Are you forging better relationships with team members?
  • Are you striking a better balance between work and home life?
  • Are you still going to the gym and raising your physical energy level???

Which old managerial habits are you trying to break this year to transform yourself from a mere manager to a true leader? Here are some likely suspects:

Hovering – Do you assign tasks, then keep the employee under close watch until said task is done? Do you course-correct a few too many times? Do you find yourself managing their day along with yours?

Fretting – Do you emphasize risks to the detriment of rewards? Do you dwell on all the bad possible outcomes to the exclusion of upside possibilities? Does this paralyze your decision-making process?

Lingering – Do you stay at the office for “face time”? Is the guilt of not working hard enough outweighing the guilt of neglecting family and friends?

Knock all this stuff off! Fear of failure is a real organizational issue that drags on productivity, and we all suffer from it. But, most of these stress-inducing limitations are most often self-imposed.

You hire talented people. Give them a chance to fail before you decide that hovering is the only way to ensure a task gets done.

Communication relieves fretting. If your co-workers (and boss) understand what you are trying to achieve, and the rationale for how you plan to go about it, you get three outcomes:

  • Input on making your plan better
  • Support for your plan and its execution
  • Agreement on risks, which reduces the chance that “failure” will reflect poorly on your capabilities

Bosses also care more about outcomes than process. If you are making progress as expected, no boss begrudges the need for extra time out of the office to deal with personal stuff, or leaving at a decent hour most days.

The best New Year resolution is one that needs no real timeline or deadline:

“I dedicate myself to becoming a transformational leader, and I will sit down with my boss, peers and subordinates to figure out the steps I can take to achieve that goal.”

Leave the details flexible, but assess progress constantly. Channel the advice of a thousand leadership books:

Sit down with yourself at the end of each week to review actions taken and decisions made. Do they fit with your leadership goal? How could you have made better progress? Which desirable leadership habits felt more comfortable this week? Which behaviors still take effort to exhibit or do?

Sit down with your boss to do the same analysis.

Sit down with your team every month to get their impression of your progress.

Sit down quarterly with peers who lead other groups that you support. Ask them all the same questions you discussed with your boss and team.

If you open yourself up to this constant flow of feedback, reflect on it, and act on feedback that makes sense, you will make progress in truly transforming yourself from manager to leader.

If you like motivational anecdotes, think about leadership risk-taking this way:

If you go out on a limb, someone could certainly saw it off, but the view is far better than when you cling to the trunk surrounded by leaves. And if you have your lines of communication open, you will certainly hear the saw start working if someone tries to drop the limb off. Would you not have time to scamper back well before the deed is done? If you are worried that the limb is not strong enough to hold you, choose a stronger limb, and test it halfway out for reliance.

Take the risk, get out on that limb to get a better view of your situation and a better sense of the right path forward.

He and his team believe people are all talented and capable of performing collaboratively at a high level. “All most people need is a guide to how to act, and what habits work best in working well with other people,” says Dave.
