Defend Human Development Investments Strategically

In a timely article by Kevin Wilde, Vice President and CLO of General Mills, we find a great framework for creating a sustainable strategy for protecting human development initiatives against competing initiatives during organizational budget battles.

Every program needs to justify itself with ROI. Investments in training and development are harder to quantify, as cost-saving or revenue-gaining successes are often hard to track back to a higher level of engagement and contribution.

No one in the early 21st Century doubts that ongoing training is of value, but when push comes to shove in those annual budget negotiations, hard evidence of ROI gets money faster than soft evidence.

So, you have to protect your budget “in depth,” and with a sustained campaign that never stops. Mr. Wilde offers a great framework for crafting your strategic defense plan. I will summarize his key points about the elements of that strategic defense, and I invite you to read the full article here.

Return Element: Creating an organized method for tracking results of training, coaching, mentoring and other development initiatives has to have the organized and managed participation of the employees involved. During the initial launch sessions of the training, tools for tracking personal progress must be provided and taught. Then managers must commit to holding the participants to their commitments. {Note: Honesty is the best policy here. Employees must be allowed to report no progress if they feel that is the actual result.)

Impact Element: Anecdotal evidence is useful in supporting incomplete quantitative findings. Capture the success stories of participants as they use the new interpersonal skills they have acquired. Wilde calls this “finding indicators of impact” to show that your program is focused on the bottom-line. “Discovering good impact stories is a challenge, so don’t go it alone,” notes Wilde. “Set up a learning scheme where participants feel equal ownership for application and validating value.”

“Too often we (stuff) as much content in the program as possible,” wrote Wilde. “Consider dedicating 70 percent of the program time to content and reserve 30 percent to work application, including realistic simulations and practice sessions. The key is to set an upfront expectation of application and partnership in creating the “worth” of the program.”

We can confirm this. We have cut down content quantity in our own programming in recent years in favor of quality: Fewer tools taught, with more discussion about exactly how to embed new behaviors as habits when back in the crucible of work.

Strategy Enabler Element: Link your learning initiatives to specific business objectives. Take the time to make a clear and credible case for raising productivity in that particular arena. Examples of “learning as central to strategy”:

  • Team building for ad hoc “task forces” that ramps up team engagement and cohesiveness before the stress of the project really descends.
  • Sales-skills training tied to particular sales initiatives, as part of a “jump-start” module to enhance project success by confirming that all participants are on-board at the start.
  • Full-engagement modules embedded in lean productivity initiatives that check for dis-engagement and disgruntlement to keep the team focused and “bought in” to the program.

This requires inserting yourself into the strategic planning function of your organization, so that you can better match HR development initiatives to key organizational goals. You cannot have development initiatives end up as a “vague training sideshow to the main stage of running the business,” wrote Wilde.

How may we help team CTASponsor Element: Recruit champions for your development work. The best sources: graduates of your past development work. Just as a company gathers testimonials for the great work they do for clients, you can gather the same heartfelt evidence from your past participants (especially if they can share specifics about how the training helped them contribute at a higher level.)

  • Cultivate senior executives. Your work entwining training into specific initiatives will resonate with them, as you are tying your investment to their specific goals. Work with them to nail down how to fit your contribution into their most important projects.
  • Get senior executives involved. Put them on the agenda as the people who tie the training more closely to strategic needs.
  • Get the immediate supervisors involved by inviting them to launch meetings and briefing them in detail about both the goals of the training, and their role in sustaining the impact post-session. They are your key to gathering success stories and proving ROI!

As you can see, you need to spend as much time selling the value of your development work to interested parties as you do developing and running the program itself. That investment will go a long way to protecting your budget for the important work you are doing.
